• The Value Leader's Playbook
How to build, scale, and run a value function that survives
Written for the practitioner who runs the value program, not the buyer being sold to. The craft, the politics, and the future of the role, from people who have done the job.
Nobody publishes serious content directly to the Value Leader as a professional. Everyone publishes at them as a buyer. This hub serves the operator: the mandate gap, scaling influence from ten percent to a hundred percent of the pipeline, proving program ROI to a skeptical CRO, and where the role is heading as AI changes the work. It is the reference a Value Leader sends a peer with a note that says this finally explains it.

A method the middle of the team can run, not a framework the strongest seller improvises.
Why do value programs stall on adoption?
Adoption lives with the middle of the team, and that is where a blank page fails them.

Questions
What does the Head of Value role actually involve?
Three jobs that pull against each other: owning the methodology, supporting the deals that need hands-on help, and proving the function earns its budget. The structural difficulty is the mandate gap, where you are accountable for value selling adoption across the team without the authority to require it. Most of the job is influence, and that is precisely why it stops scaling once you run out of hours.
How do you scale value selling beyond your best reps?
Stop making it depend on writing. Your strongest sellers already carry a point of view into the first call, and the middle of the team faces a blank page and forty minutes of work before a meeting that might not happen. Scaling means every seller gets a first version they edit rather than a template they fill, so the method shows up in the deal without you being in the room. The measure that matters is pipeline coverage, moving from fifteen deals to a hundred and fifty.
How do you prove the ROI of a value program to a CRO?
Pair a coverage metric with an outcome metric and report them together. Coverage is the share of qualified pipeline carrying a validated value case. Outcome is win rate, average deal size, and cycle time on covered deals against comparable uncovered ones. Compare like with like, because your best sellers self-select into the program and will flatter the numbers if you let them. Be honest with your CRO that attribution here is directional, and give them the cohort comparison anyway, because a defensible directional number beats a precise one nobody believes.
How do you drive value-selling adoption across a sales team?
Treat adoption as a friction problem rather than a belief problem. Sellers who skip the value case are rarely rejecting the idea; they are avoiding the work it takes to produce one before a call that may not convert. Lower the effort below the perceived payoff and adoption follows without a mandate. Then measure it properly, counting cases a buyer actually validated rather than fields completed in the CRM, because the second number will look healthy long after the first has collapsed.
How is AI changing the value-engineering function?
It is taking the assembly work and leaving the judgment. Drafting, account research, and structuring the math are getting cheap, while deciding which problem matters, what an outcome is genuinely worth, and whether a champion can defend it in front of finance are not. The risk sits in how the role is defined. A value function understood as the team that produces documents will get commoditized, and one understood as the team that governs how the company argues value gets more important as the volume of AI-generated cases rises.
